CASE 03 / FOUNDER-LED COACHING ORGANIZATION

They wanted more closers. The funnel was losing people before anyone could close.

The situation

A high-ticket coaching organization, twelve years in operation, a team of four, selling directly to individual buyers. Inbound volume was strong, the offer was proven, and growth had stalled anyway. The team's own reading was capacity and skill: hire more closers, train the ones they had harder.

The diagnosis

The numbers told a different story. 42% of booked calls never showed. Of the prospects who did show, 12% closed. The CRM was still in something close to its default configuration, a B2B-shaped pipeline with workarounds bolted on to force-fit a consumer motion, which meant no automation could be trusted and no report meant anything. This was not a skill problem; the funnel was losing nearly half its buyers before a closer ever got to be skillful. And with no reliable reporting, the team was steering by feel. More closers would have meant more people waiting on calls that never happened.

The prescription

Fix the leaks closest to revenue first, in the order that funds itself, and do it in place: the calendar stayed full and revenue never paused for the renovation.

The build

Intake revised to qualify intent, so calls were booked with people who meant it. Call positioning rewritten to match what the buyer was actually coming for. Pre-call nurture and reminder sequences rebuilt end to end, engaging prospects between booking and showing. Outbound copy rewritten in the founder's actual voice, and a social plan built to feed the top of the funnel.

The centerpiece is the discovery instrument: a live document filled in during the call itself. The prospect's own numbers go in, stage by stage, and come back rendered against benchmark rates for each step of their funnel, so the diagnosis is built from things they said. You told me this; these are facts. Expectations are set against averages rather than best cases, on principle. And the instrument carries the close: packages, terms, and scheduling are built in, so a yes can become a signed client in the same motion.

Underneath it all, the CRM was refactored from its default B2B shape into the motion the team actually runs: automations that can be trusted, a workflow reps can live in, and reporting that turns steering-by-feel into decisions made from data.

Where it stands

Show rate on booked calls went from 42% to 83%. Close rate is up 10% and climbing as the motion gets tuned against recorded calls, not opinions, with the founder progressively out of the loop. Decisions that used to run on memory now run on the CRM's numbers. The rest of the results publish here as the data matures.
